What we found
Northbeam's books were technically clean but operationally opaque. Margins were calculated at the company level, not by lane or by customer. Q4 staffing was budgeted from prior-year hours rather than forward demand. The leadership team made smart decisions on stale information.
What we did
We rebuilt the chart of accounts around contribution margin by lane, partnered with their COO to instrument the WMS into our reporting stack, and ran a 13-week cash-flow forecast that became the operating heartbeat of every Monday meeting. On the tax side, we restructured their multi-state nexus footprint and reclaimed credits on under-utilised state programs.
